FOMO can send teams into pilots before they understand how work flows. Map processes, systems, data, handoffs and exceptions first. Otherwise, you risk adding AI to a broken process—and scaling the very problem you meant to solve.
Language, ambiguity and unstructured information can benefit from AI's probabilistic strengths. Repeatable, rules-based tasks may be better served by deterministic software. Compare accuracy, human review, risk and total running cost—including tokens—before choosing.
Discovery makes ROI estimates more realistic. Count implementation, integration, usage and ongoing oversight, then stress-test the assumptions. Look beyond cost reduction: AI may also support sales, service, shop-floor performance, quality and product innovation.

Before a proof of concept starts, agree a timebox, KPIs, a decision owner, success thresholds and the next step if it works. Confirm what production would require. A pilot should answer a business question—not just demonstrate that a model can run.
